Why Does the Day Feel Lost Before It Starts?

You checked the numbers three times last night. Not because they changed. Because you needed to be sure you had not.

Here is the direct answer. The day feels lost before it starts because the day starts before the calendar does.


I am Sahar Andrade, MB.BCh, a Neuroleadership Coach and Forbes Coaches Council member, and in my work with executives the pattern is consistent.


Decisions arrive in private, before anyone is watching. Capacity gets spent before the first meeting begins. Then the meeting asks for capacity that is already gone, and the leader reads that as a problem with themselves rather than a problem with volume.

It is volume. And volume can be budgeted.


Why does the day start before the calendar does?

Look at a normal executive morning without flattering it.

The alarm goes off and the review has already started. Not the meeting review. The self review. What was said Tuesday, how it landed, whether the silence afterward meant agreement or something else.

Then the phone. Three messages that each contain a decision, delivered as a question. Can we push the launch. Do you want me to tell them or do you want to. Are we still doing the offsite.

Then the numbers, opened again. Not because anything moved. Because certainty has to be manufactured before it can be performed.


By 8:15 a leader has processed a threat to the business, rehearsed a room, absorbed four requests, and cleared roughly six small choices. The first meeting has not started.


Almost none of that is leadership. It is absorption. Somewhere along the way the role became the place where other people's unfinished thinking gets deposited.

Leaders describe it to me in nearly the same words every time. Not "I am stressed." Something more precise. By the time the real decision arrives, there is nothing left to bring to it.


What did AI actually add to executive decision load?

Something specific, and it is not what the tools promised.

Deloitte's 2026 Global Human Capital Trends survey, run with Oxford Economics across more than 9,000 business and HR leaders in 89 countries, found that 60% of executives now regularly use AI to support their decisions.

Now hold that next to what the tools were sold as. Less work. Fewer decisions. More room to think.

Boston Consulting Group tested it. In March 2026 the firm published a study of 1,488 full-time US workers in Harvard Business Review, measuring mental effort, mental fatigue, information overload, error rates, and intent to quit against how people actually used AI. Workers carrying heavy oversight of AI tools reported 14% more mental effort, 12% more mental fatigue, and 19% more information overload than workers carrying light oversight. Among the group living in that state, the study found 33% more decision fatigue and 39% more major errors. The researchers named the condition AI brain fry.


The sequence is easy to trace. The tool arrives to remove work. The tool produces output. Output has to be evaluated. Every evaluation is a decision.

Then make it concrete.

A leader opens a laptop at 7:20. There is an overnight summary of yesterday's customer calls. There is a draft memo generated by someone else's tool. There is a forecast with a confidence range wide enough that the range itself is a decision.

There is a flagged compliance item that may or may not be real.

Four artifacts. None of them existed three years ago. Each arrives with the same silent question attached: do you trust this, and how much.


That question is the load. Not the reading. The trusting. A human draft comes with a human you have calibrated over years. You know who overstates and who buries bad news in paragraph four.

An AI draft comes with none of that history, so it gets evaluated from scratch, every morning, in the same private hour where the rehearsal already lives.


This is the real AI integration problem in most organizations, and it is not technical. Judgment forms more slowly than information arrives.

Is decision fatigue real, or is that science broken?

Both, and the honest version is more useful than the popular one.

The story most leaders were taught is that willpower behaves like fuel in a tank, draining through the day, with glucose as the fuel.

That model came out of research in the late 1990s and dominated for two decades. Then it was tested properly. In 2016 a preregistered replication across 23 laboratories with more than 2,000 participants produced an effect statistically indistinguishable from zero. A second multi-lab attempt in 2019, with more than 3,000 participants, found the same nothing.

So the fuel tank is not the mechanism. In my opinion, repeating a model that failed replication because it makes a tidy metaphor is not education.


What survived is the part that matters for leadership. Decision quality degrades as decision volume climbs. Not because a reservoir empties, but because switching between decisions carries a cost, that cost accumulates, and the accumulation shows up as narrower thinking, faster shortcuts, and a growing preference for whichever option asks the least next.


Research from Carol Dweck's lab adds a second piece. People who believe mental capacity is strictly limited show the classic decline after demanding work. People who do not hold that belief show much less of it. Expectation shapes the curve, which is a warning about the story a leader tells themselves at 8:15 in the morning.


What does the load cost that nobody is measuring?

Five things, and exhaustion is only the receipt.

  1. Order. The most consequential decision of the day rarely sits in the first slot. It sits at two in the afternoon, or in the last ten minutes of a meeting that ran long. Decisions that shape a quarter get made with whatever is left over from decisions that shaped nothing.

  2. The small choices. This is the earliest signal, and it almost never comes up until someone asks directly. Decision fatigue does not announce itself in the boardroom. It shows up when choosing lunch feels like too much.

  3. Range. Under high volume, fewer alternatives get held at once. The first workable answer starts to look like the best answer. Dissent begins to feel like delay instead of data.

  4. The private cost. Almost nobody sits where a given leader sits, with the same context, at the same altitude, on the same day. So the highest-stakes thinking gets done with no one to test it against, and the rehearsal behind a closed door is a peer review with only one participant available.

  5. The team. Teams read faces, not strategy decks. A leader who walks in already spent arrives shorter, flatter, and quicker to close conversations. The team does not conclude the boss is tired. The team concludes something is wrong and nobody is saying it. In the same BCG data, workers in that overloaded state reported 39% higher intent to quit.


Six months later somebody calls it an engagement problem and buys a survey. It was a load problem that nobody was allowed to call math.

Math is checkable. Math can be shown to another person. Math is not an accusation about anyone's character. But there is no line item anywhere for decisions absorbed, and invisible load gets attributed to people instead of measured.


How do executives get the capacity back?

Four moves. None of them requires an earlier alarm.

  1. Give the first two hours to one decision, named the night before. Not a list. One. The highest-consequence decision available tomorrow gets the front of the day, before absorption starts, while the arithmetic still favors you.

  2. Convert repeated decisions into rules. Anything that appears more than twice a month is not a decision. It is a policy nobody has written yet. Spend under a set number does not come to you. Requests arriving after four get answered tomorrow unless a customer is actively affected. AI output touching an external audience gets one review, by one named person, at one scheduled time. Every rule removes an item permanently.

  3. Ask one question per task: am I delegating this, or supervising it? In the BCG data, perceived productivity rose from one AI tool to two, kept rising at three, then fell as tools stacked beyond that. And the heaviest cognitive cost sat with the people supervising AI most, not the people using it most. When AI took over genuinely routine work, workers reported less burnout, higher engagement, and better connection with colleagues. The cost is in the watching.

  4. Get one person who can hold the context. Not a direct report. Not a partner who inherits the whole day at seven in the evening. Someone at comparable altitude who can hear the thinking and push back on it. When leaders describe the moment they came back to themselves, another human being is almost always in the room.


The deeper method I take executives through is B.R.A.I.N.™, and it exists to rebuild access to steady judgment under load rather than to stack another practice on an overloaded day.

Steady before strategy.

Not because steadiness is pleasant, but because a strategy formed inside a spent morning costs the same to execute as a good one.

How does a leader's decision load reach the team?

Through range and tone rather than through announcements. A leader arriving with low capacity holds fewer alternatives, closes conversations faster, and reads dissent as delay. Teams register the narrowing and often interpret it as something unspoken and wrong, which shows up later as an engagement number rather than a load number.
